It clicked, it beeped, and it never appeared.

A Buffalo MiniStation that spun up, produced a sequence of noises no drive should make, and was invisible to every machine it touched. Two mechanical faults at once — and one of them is routinely described in a way that is not physically possible.

What arrived

A client connected their MiniStation and heard it try. The indicator flashed, the drive began to spin up, and then produced a beep followed by clicking and an intermittent buzz. It was never detected. On a second computer it did exactly the same, which correctly ruled out the machine and the cable.

They were confident it had not been dropped and there was no visible damage. On it were personal files and a quantity of work material with no other copy.

The noise sequence was most of the diagnosis

Order matters here, and it is worth learning because it costs nothing and tells you whether to stop.

A beep on power-up, before any clicking, is the motor. The controller commands the spindle to spin, the mechanism does not turn, and the current draw climbs against a load that will not move. The audible beep is that stalled motor. The drive then gives up, waits, and tries again.

The clicking that followed was the head assembly attempting its calibration routine regardless — sweeping out, finding no servo signal because nothing is turning underneath it, and being reset against its stop.

Clicking on its own is a head problem. A beep or a strained hum arriving first points at the mechanism, and the two together mean both.

What was actually wrong

Opened under filtered air: two faults rather than one. The head assembly had failed, and the spindle bearing had partially seized.

Both are wear failures rather than impact damage, which fits a drive that was never dropped. Modern 2.5″ drives use a fluid dynamic bearing — a shaft riding on a thin film of lubricant rather than on ball races — which is quiet, precise and long-lived. What it does not tolerate indefinitely is heat. A small drive carried in a bag and run warm for years loses lubricant to evaporation and migration, and eventually the film is no longer sufficient to keep the surfaces apart.

Why nobody replaces a spindle motor

This is where the common description of this repair is simply wrong, and being exact about it explains why the job takes eight days.

The spindle motor is not a bolt-on component. It is integral to the baseplate casting, with the platters mounted directly on its shaft. There is no assembly to unscrew and swap.

What is actually done is the reverse: the platter pack is transferred out of the failed drive and into a donor chassis with a working motor. The platters are lifted off a seized shaft and remounted on another one.

And here is the constraint that makes it the most delicate operation in mechanical recovery. During manufacture, servo information is written across every surface — the positioning marks the heads use to know where they are. That was written with all the platters mounted together, in one fixed rotational relationship to each other. Disturb that relationship by even a fraction of a degree and the surfaces no longer agree about where they are: the heads can locate on one platter and not on the next, and the drive cannot read anything reliably.

So the transfer is performed with the pack clamped in alignment throughout, moved as a single rigid assembly rather than platter by platter. It is one attempt. Get it wrong and there is no second try, because the alignment reference is gone.

The recovery

A matched donor was sourced first — same family, same capacity, compatible firmware and the correct head configuration — which took the majority of the eight days. Capacity alone is not a match: the head count, the platter count and the firmware revision all have to correspond.

The platter pack was transferred into the donor chassis with alignment preserved, and a donor head assembly fitted at the same time since the originals had already failed.

The reassembled drive was imaged read-only immediately, in short controlled passes with per-head timeouts. A drive in this state is a recovery vehicle rather than a working disk — it may give one good read before something in the improvised assembly gives up, so that read is spent deliberately on the client’s material rather than wasted proving the drive works.

Outcome

Everything came back. The platters were unmarked — the heads had failed to read rather than making contact with the surface — and that is what set the ceiling high on this job.

Eight days, most of it sourcing an exact donor and performing the transfer rather than the imaging itself.

The instruction, if you hear this: stop powering it. Repeated attempts against a seized bearing put torque through the platter pack at exactly the point where its alignment matters most, and alignment is the one thing that cannot be recreated. Single drives are from £300 +VAT, with a 50% deposit for clean-air work.

Common questions

My external drive beeps and won’t spin. What does that mean?

Usually a seized spindle bearing, or heads bonded to the platter surface after a long spell unpowered. The drive is drawing current against a mechanism that will not turn. Stop powering it — repeated attempts stress the platter alignment.

Can a hard drive motor be replaced?

No, and the claim comes up often. The spindle motor is integral to the baseplate with the platters mounted on its shaft. What is actually done is transferring the platter pack into a donor chassis with a working motor, preserving rotational alignment exactly.

Why does alignment matter so much?

Because the servo information the heads use to find their position is written across the platter surfaces relative to one another. Disturb that alignment during a transfer and the heads can no longer locate anything — the data is intact and unreachable.

The drive was never dropped. Why did it fail mechanically?

Wear rather than impact. Small 2.5-inch mechanisms carried around in bags run warm and are on continuously while connected, and bearings and head assemblies do eventually fail from use alone. Most of the mechanical failures we see were never dropped.

Is a clicking external drive worth recovering?

Frequently, and the outcome depends on platter condition rather than on the noise. Where the heads failed to read but never touched the surface, recovery is often complete. Where they made contact, that portion is gone permanently.

What does this kind of recovery cost?
