The symptoms arrive in a fairly consistent order and none of them announce themselves as a disk problem. By the time anyone connects the two, the drive has often been deteriorating for weeks.
Mechanical symptoms get worse with every minute of running. Performance and logical symptoms give you room to act. Putting a symptom in the right category is effectively the whole decision.
Recognising which stage you are at determines how much time you have.
A file takes twenty seconds to open, then opens instantly the second time. That is the drive retrying a weak sector and eventually succeeding, then the result being cached. Earliest reliable sign, and the one most easily dismissed.
The whole machine locks for thirty seconds with the disk light solid, then carries on normally. The operating system is waiting on a read the drive has not completed. Almost universally read as the computer getting old.
A transfer runs at full speed then halts at a consistent percentage. It is hitting the same unreadable region each time — and unlike the earlier signs, this one is repeatable on demand, which makes it the easiest to verify.
Documents reporting corruption, photographs rendering half grey, applications failing to launch. The retries are now failing rather than succeeding slowly.
The drive no longer presents reliably. At this stage the window for copying data off yourself is closing or closed.
The distinction matters, because the correct response is different.

A drive that vanishes mid-operation and returns on replug is unstable at the interface or stalling badly. Each cycle risks a partial write.
Slow, freezing, throwing errors but still reading? Then you are in the useful window. Copy by importance to a different physical drive.
chkdsk, defrag and deep scans are all hours of full-surface reading on hardware that may not survive it.
And anyone who gives you a figure is guessing.
Some drives run for months with a rising reallocated count and no further deterioration. Others go from the first long pause to unreadable inside a week. There is no reliable predictor, because the underlying causes differ — a single manufacturing defect behaves nothing like a head beginning to degrade.
What is certain is the direction. Reallocated and pending sector counts never go back down. Whatever window you have is narrowing rather than stable, which is why the answer to “how long have I got” is always the same: assume less than you would like, and copy the important material today.
The failures that arrive here as expensive recoveries are overwhelmingly ones that spent weeks in the early stages while somebody decided the laptop needed replacing.
Still reading, even badly. You are the most effective recovery tool available and you cost nothing. Copy files by importance rather than alphabetically, to a different physical drive, and stop using the machine for anything else while you do it. Do not image, do not clone, do not repair — just copy what matters.

Occasional long pauses opening files that then open instantly on a second attempt, and freezes that clear on their own after twenty or thirty seconds. Both are the drive retrying weak sectors while the operating system waits.
Because the symptoms are indistinguishable from software bloat — slowness, freezing, occasional errors. The tell is that genuine ageing is gradual over years, whereas a failing drive usually produces a change over days or weeks.
Nobody can tell you honestly. Some run for months, others fail within a week. What is certain is the direction: the sector counts never go back down, so whatever window you have is narrowing rather than stable.
Copy the important files, by importance rather than alphabetically. A full image reads every sector including vast regions you do not need, which spends the drive’s remaining life on the wrong data.
The moment it makes a noise it has not made before, or starts dropping off and reappearing. Those are mechanical or interface faults where further attempts reduce what can be recovered.
Not in a way that makes it trustworthy again. Once reallocated sectors are climbing the drive is consuming its spares, and that is one-way. Recover the data and replace it.
